Suggestions / advice?

Putting in a new sounder and transdeucer and never really paid much attention to the old cables location and how they were run, anyway seems that it was smart to put a hole in the transom at some point - which has got evidence of rot (not bad, but not good either and whilst it is still relatively isolated i want to stop it getting worse). Has anyone got any suggestions on how i can fix / restrict water ingress and potential further rot? Have a few ideas, but keen to explore ideas.

You could cut it out to where
You could cut it out to where the rot stops . Cut a piece of ply to fit exactly. When you put it in the hole make sure there is plenty of sealant in there then glass over top both sides. Don't think there is much more you could do

Use a hole saw and progressively go up until you find the dry bit.
Same hole saw can be used on the plug.
Lots of epoxy so it all soaks and oozes into all the cracks.

Is your boat working well at the moment?.
You've got the can o worms conundrum.
Chances are your donk mounting bolts are letting water in too.
You can pull it all apart and start from scratch to fix it, or repair what you're currently dealing with. I'd go down the path of oversize drill all of the holes that you want to get rid of and backfill with epoxy n micro balloons. Once that has set grind back the fibreglass and put some glass in to seal it. A bit of bog and some paint and you're back on the water.
Use it until your transom gives up the ghost ( this should be many, many years away ) Then put a fresh transom in when needed.
My wife understands why I clean my rods n reels in the shower....

As above, make sure your surfaces are as clean and dry as possible. Light rub with some 80 grit or the likes then a generous amount of quality marine sealant. Either the 3M 5200 or Sika 291.

Adam if your worried about
Adam if your worried about water ingress in the stren pull the female part of the lowest bung out.
Check if there if it has wet timber at the lowest point in the stern as water is heavy and will alway collect at the lowest point.(damp bung screws can show this issue)
As for the tranny cable hole.
Dry the wood out with a 150w incandesant spot light overnight as it will warm the GRP and not burn it
Sand and clean the timber wipe out with acetone.
Using flowcoat paint the the timber in the hole.
This will fully seal the tranny hole.

Not below the line, but when seas are choppy im sure its probably ingresed some which is why it's not fully rotted but localised to the cable hole. The sika that was bunging it up must have fallen out at some point.
Have got it drying out now and purchased some wood rot treatment for good measure. Will clean / sand and flow coat before the new beast goes in. Cheers all.
